Challenge
Selling premium candles on Amazon offers strong margins in theory, but this brand was hemorrhaging money. Their previous agency had left PPC campaigns running without optimization, reviews were mismanaged across variations, and inventory inconsistency was killing Subscribe & Save potential. In October, the account posted -$1,063 in net profit on just $6,094 in sales, with Real ACOS at 50.32%, meaning half of every sales dollar went to advertising. The brand owner was ready to pull off Amazon entirely.
The core question was whether the brand was fundamentally unprofitable on Amazon, or whether operational and advertising problems were masking a viable business. Amazon’s native reporting could not provide the SKU-level and variation-level clarity needed to answer that question. Without a way to see true profit per color, per size, and per campaign, the agency was flying blind.
Solution
Real-time SKU-level profitability:
sellerboard’s Profit Dashboard provided an immediate, variation-level view of true profitability, automatically factoring in Amazon fees ($9,348 in December alone), ad costs, promos, refunds, and storage. Within the first week, the dashboard revealed that ads were running equally across all candle colors, but only two colors were actually profitable. The client had been pushing their personal favorite color, which had the worst conversion rate. By filtering sellerboard’s dashboard by child ASIN and comparing margin percentage, the agency identified exactly which variations to focus advertising on and which to cut.
Returns and review analysis:
sellerboard’s Returns statistics revealed that certain variation groupings had inflated return rates. In October, the refund rate was 3.57% with only 33% of returns being sellable. By December, sellable returns improved to 80%. This data point was invisible in Seller Central. It directly informed the decision to separate variations, add Vine reviews to underperforming styles, and recombine once reviews were clean.
Inventory and fulfillment optimization:
The brand moved from merchant-fulfilled to FBA to stabilize fulfillment and unlock Subscribe & Save. Active SnS subscriptions grew from 12 in October to 30 in December. sellerboard’s inventory tracking helped prevent stockouts on the newly-optimized top sellers during the transition, ensuring the momentum from advertising changes was not lost to availability gaps.
Real-time P&L tracking during the turnaround:
During the 90-day fix, sellerboard’s month-over-month comparison allowed the team to track whether each change was working in real time. The P&L summary broke down every Amazon fee category. The team watched Real ACOS drop from 50.32% in October to 32.1% in November to 13.3% in December, confirming that margin improvements were real and accelerating. This live feedback loop was critical for making fast decisions within the 90-day window.
Results
$10,597 monthly profit swing
From losing $1,063 in October to earning $9,534 in December. Sales grew from $6,094 to $32,124 while profitability improved simultaneously. By removing unprofitable ad spend and focusing on high-margin variations, the agency proved the brand was viable when managed with data. Total three-month net profit: $8,987.
Margin recovery from -17% to +30%
Real ACOS dropped from 50.32% to 13.3%. Ad spend actually increased from $3,067 to $4,273, but sales grew 5.3x, meaning the spend was driving profitable volume rather than burning money. Unit session percentage improved from 4.59% to 11.11%, showing that listing optimizations were converting more traffic into sales.
Operational confidence and ongoing visibility
With sellerboard providing ongoing SKU-level profit tracking, the brand now has visibility into exactly which products, colors, and campaigns drive margin. Sessions grew from 2,440 to 5,920, organic units from 64 to 519, and Subscribe & Save subscriptions from 12 to 30. The agency uses sellerboard’s dashboard for monthly client reporting, turning raw data into clear performance narratives.
